The most expensive time to hire is when you desperately need someone. Reactive hiring — the "we need someone in this seat in four weeks" conversation — almost always results in a compromised decision, a longer-than-expected process, and sometimes a hire you regret within six months.

The alternative is building a talent pipeline. Most businesses know they should do this. Very few actually do it well.

Start with a 12-month workforce plan

The foundation of a talent pipeline is knowing what roles you will need to fill — and when. This does not require a sophisticated HR system. It requires a conversation with your leadership team about growth plans, known attrition risks, and capability gaps. Map out the critical roles that are likely to open in the next 12 months.

Build relationships before there is a job to fill

The best talent is not actively job-searching. They are working happily, getting things done, and not looking at job boards. The only way to access this pool is to build relationships before you have a vacancy. That means having genuine conversations — at industry events, through LinkedIn, through referral networks — without a specific role in mind.

Create a reason for people to stay connected

If you publish useful content, speak at events, or have a professional reputation in your sector, talented people find their way to you. Thought leadership and employer branding are not just marketing activities. They are recruiting tools.

Keep warm leads warm

Every recruiter has a database of people who were good but not quite right for a role at the time. Most of those people are never contacted again. Systematically staying in touch — a genuine check-in every few months — means that when a role opens, you have warm conversations to restart, not cold outreach to initiate.

Pipeline building takes discipline and consistency. But organisations that do it well hire faster, hire better, and spend less money doing it.
